Should this be in WIP or is it fine here?
Anyway, I've also posted this on TLA, but here we go.
I started this conversion before the Black Guard models were released, and I don't like the look of the Black Guard models. Here's what I have:

Other than better capes, would you say they're missing something?

They look great as they are. I wouldn't even change the capes. They look much better than the games workshop ones, fitting in much better with the other Mordor models. 10/10! :yay:

If you decide to make any more, I think it would be a good idea to give them some more variety with their weapons, such as maces, 2-hand axes, maybe even a flail. Of course, that only really matters if there are a larger number of them.

I think they need more protection on their legs. Also, the shields could stand to be a little bit larger.
Otherwise, I think this is excellent. Weapons variety might be good, but it might also be more work than it's worth.
I don't like the GW Black Guard, either.

I don't think variety in weapons will work for them, they're supposed to be the elites of all Mordor, there should be some unity to them (as opposed to an Orc, who is willing to grab anything heavy or pointy to use in battle). That being said, if you notice the skull on the shield, my plan is to use the same plain shield for all of them (I plan on having 24+command), but each would have a unique "decoration" on the shield, whether it be a skull, spikes, etc.
And what kind of leg protection, a chainmail skirt?

That's probably what I would go with, yes. Plate will give a higher degree of protection - and will be an easier conversion. But, chain mail would still give a decent level of protection and it would allow for more freedom to the legs, which is always a plus in a fight.
