Sadly, getting the shields off isn't possible due to the sculpt - you'd have to then re-sculpt what was underneath do to the lack of detail. Even filing down the helmet and shield detail (fiefdoms troops seem to retain the breastplate detail) gets old for 32-40 odd figs. That, the converted pole-arms and a different paintscheme is enough, in my opinion.
When I did mine, there weren't useable historical plastics and if I did it now I'd probably use something like what the Perrys have out with weapons from the likes of Gripping Beast.
